We spent the first week doing nothing but reading bills, tagging resources, and interviewing the engineers who had provisioned them. What we changed

We right sized the database tier based on actual query load rather than the worst case someone imagined two years earlier. We scheduled staging to shut down outside business hours, which alone accounted for a meaningful slice of the savings. We rewrote the autoscaling rules for the worker fleet so it responded to real queue depth instead of ad hoc manual bumps, and we set a hard ceiling with an alert instead of an open ended maximum.

Nobody had to change how they worked. The bill just stopped lying about what the system needed.

Six weeks later the infrastructure bill was down 40 percent, with zero downtime and zero rewrites. The client's engineers did not have to learn a new deployment process or migrate a single service. They just stopped paying for capacity nobody was using.
